Margin Command

A standing margin function for Shopify DTC operators who need a trusted management read.

Margin Command is a specialist-consultancy service, not software. It establishes a reconciled baseline, scopes currently deliverable fixes, reruns the analysis by concierge cadence, and turns the findings into a management read.

Fit

For qualified physical-product Shopify DTC operators with an accountable executor.

The service fits operators who need recurring, human-led margin review after establishing a defensible data baseline. The client names one executor who owns data access, approves business decisions, and carries agreed actions into the operating team.

Not a fit: marketplace-only businesses, teams seeking self-serve software, or teams without a named executor. This is not a cross-industry service today.

How it works

Baseline first, then a deliberate human cadence.

1. Diagnose and reconcile

Validate actual COGS and the SKU crosswalk, define the supported margin bridge, reconcile to Shopify totals, and document variance.

2. Scope current fixes

Choose only the fixes supported by the diagnostic, current delivery capability, and a named client-side owner.

3. Rerun and read

I complete concierge reruns at the agreed cadence and prepare a management read with changes, caveats, and the next decision.

The people responsible for scoping remain accountable for delivery. The operating model is senior, direct, and consultancy-led rather than a software subscription presented as advisory work.

Deliverables

A working margin cadence with explicit ownership.

Baseline diagnostic

Supported per-SKU CM1, channel-level CM1, CM2, and CM3, reconciliation variance, ranked leaks, and caveats.

Scoped fixes

Defined fixes that are currently deliverable, with decision owner and client executor responsibilities recorded.

Concierge reruns

Human-led refreshes using the agreed exports and scope, with changes and data issues surfaced.

Management read

A concise review of what changed, what remains uncertain, and which operating decision needs attention.

Current limitations

Human-led analysis without a software roadmap disguised as current delivery.

Margin Command does not provide a live dashboard, automated monitoring or alerts, scenario or what-if modeling, an LTV or cohort system, automated CAC or MER, automated landed-cost allocation, subscription or churn analysis, per-SKU CM3, mature proprietary benchmarks, or cross-industry delivery today.

Marketplace or quick-commerce settlement economics require separately supplied settlement data and separate scope. The management cadence does not remove the client's responsibility to provide complete exports and execute approved business changes.

How pricing works

Scope follows the baseline, coverage, cadence, and executor model.

The included baseline diagnostic uses a defined scope. Margin Command is scoped around data readiness, channel coverage, the chosen cadence, currently deliverable fixes, and the named executor. Cleanup or add-ons are quoted after review. There is no surprise retainer, and scope and pricing are confirmed on the readiness call.

Data and security

Set the data boundary for the baseline and every rerun.

The readiness review defines the minimum required exports, transfer method, access, retention, deletion, cadence, and client responsibilities. New data sources do not silently expand the agreed scope.

Readiness call

Confirm the baseline, decision cadence, and accountable executor.

I will review your Shopify footprint, cost-data readiness, current margin process, and the person who will own action on your side. If a one-time diagnostic is the better path, I will recommend that instead.
